About three weeks ago a guy asked me what AI tools I use.

I gave him my stack. He got that look. The one where someone has already moved past your answer before you finish it.

Then he said: "Yeah but are you using Claude or GPT?"

I told him it doesn't matter as much as he thinks. He didn't believe me.

Here's the thing. That conversation happens everywhere right now. Business owners, consultants, operators, all of them locked in on the tools. Which model. Which platform. Which workflow app. The stack has become the product in most people's minds.

And it's the wrong place to put your attention.

What actually separates businesses right now

There are three layers in any AI implementation. Most people camp on Layer 1. Some reach Layer 2. Very few operate on Layer 3.

Layer 1: Task Replacement

This is using AI to do things faster. Write this email. Summarize this doc. Generate some ideas. The output is speed.

The limit is that it's still YOU doing the work, just with a faster keyboard. Your ceiling here is efficiency.

Layer 2: Process Augmentation

This is wiring AI into your existing systems. Automations, SOPs with AI steps built in, integrated workflows. Output is leverage.

Limit is that your existing process is still the blueprint, and most existing processes weren't designed for this environment.

Layer 3: Business Architecture

This is where the actual money is. You rebuild the business model itself around what AI now makes possible. Pricing, delivery, scope, team structure, client relationships.

The output isn't speed or even leverage. It's a different kind of business than your competitors can run at the same price point.

Most businesses are running Layer 1 operations with Layer 3 aspirations. They talk about transformation. They're running faster keyboards.

Why the stack question is a distraction

Claude vs. GPT is a Layer 1 conversation.

When you're at Layer 3, you stop asking which model is better and start asking what business design becomes possible because of what models can now do. The specific tool matters a lot less than what you're building with it and why.

I've seen businesses running $30/month worth of AI subscriptions doing things that $3,000/month stacks can't touch. The difference is always the layer.

They're not doing more AI. They're doing it at a deeper layer of the business.

How to audit your layer

Four questions. Answer them honestly.

  1. Is the AI replacing tasks you were already doing? (Layer 1)

  2. Is the AI embedded in your workflows and automations? (Layer 2)

  3. Has your pricing model changed because of AI? (Layer 3)

  4. Has your delivery model changed because of AI? (Layer 3)

Most people answer yes to 1. Some answer yes to 2. Almost no one answers yes to 3 and 4.

That gap is the opportunity. For the businesses that get there and for the people who help them get there.

What makes Layer 3 hard to reach

It requires a different kind of thinking than most business owners are trained for.

Layer 1 is obvious. You see a task, you automate it.

Layer 2 is systematic. You map processes, you insert AI, you measure output.

Layer 3 is architectural. You have to hold the question: "Given what AI can now do, what business should I actually be running?" That question is uncomfortable because it threatens the answer you already built your operations around.

Most people skip it. They go back to comparing models.

What I'm seeing in the businesses that figure it out

They tend to share two things.

First, they get comfortable with a simpler stack. Fewer tools, deeper integration, more intentional use. They stop chasing the next model release and start extracting more from what they have.

Second, they make decisions at the business model level. Scope of service changes. Pricing changes. The client relationship changes. They're not automating their old business. They're building a new one.

That's the move.
