AI Email Is the New Baseline

A client of mine started the year with a 3-email welcome sequence, a monthly newsletter blast, and open rates stuck around 18%.

Six months later, running an AI-driven system: 41% average open rate, 6x revenue per subscriber, and a sequence that runs 14 emails deep and still converts at email 11.

Same list. Same offer. Different system.

I've been watching this play out across the businesses I work with and the data keeps saying the same thing. AI email stopped being the thing smart marketers were experimenting with. It's now the floor.

Here's what the numbers actually show and what it means for yours.

What the Data Says

Across industries, AI-personalized email sequences are outperforming standard sends by margins that used to be reserved for the most sophisticated enterprise operations.

Open rates 2 to 3x above industry benchmarks. Click-through rates that reflect the sequence actually matches what the subscriber cares about. Revenue per subscriber that makes social media ROI look like a rounding error.

Three things drove this shift.

Personalization became the expectation, not the differentiator.

Subscribers opened their inbox every day getting content tailored to them from every major platform they use. Amazon knows what they're about to buy.

Netflix knows what they want to watch before they do. Generic email blasts hit different now, and not in a good way. The businesses winning in email are the ones that stopped sending to "their list" and started sending to each person on it.

Sequence depth went from 3 emails to 12.

The old playbook was a welcome sequence and a weekly send. The businesses printing money from email right now are running 10, 12, sometimes 20-email sequences that adjust based on behavior.

AI makes building that depth fast enough to actually happen for a team of one or two people.

The list became the most defensible asset in the business.

Every algorithm change in the last 18 months moved more attention back to owned channels. Social reach is rented. The email list is yours.

The businesses that built it are now sitting on the most valuable marketing channel they own, and AI is what makes it perform at a level that justifies protecting it.

What This Means for Your Business

If you're running a 3-step sequence written in 2023 and a monthly newsletter that goes out when you remember to write it, you're operating below the new baseline.

That's not a judgment. Six months ago, that was the norm.

The gap just opened up fast.

Here's what the businesses catching up are doing first:

Audit the sequence depth.

How many emails does a new subscriber get before you stop talking to them? If the answer is 3 or fewer, that's where you start. Most of the revenue in a healthy email system is in emails 5 through 12, not email 1.

Fix the personalization.

At minimum, your sequence should segment by behavior. Did they click? Did they buy? Did they ghost?

AI-driven systems send different emails based on what the subscriber actually did. If yours sends the same email to everyone regardless of behavior, you're leaving money in the inbox.

Build the asset deliberately.

The businesses that will be unshakeable in 2 years are the ones growing their email list right now with the same intention they put into revenue. The list compounds. Every subscriber you add today is an asset that pays out for years.

The Bottom Line

The data doesn't say AI email is the future.

It says it's the present. The businesses running these systems now are setting the rates.

The ones who wait will pay those rates later in higher acquisition costs, lower open rates, and smaller revenue per subscriber compared to the operators who already have the system running.

The window to get ahead of this is still open. Narrower than it was a year ago, but open.
